This might sound really rudimentary, but did you clean the pots? Get some Deoxit stuff, or in a pinch put some rubbing alcohol in the pot and see if it's dirty. Beyond that, I am not very savvy.....

I just gave an identical one to my son in law in NYC....they were big time in their day....it did have pretty good quality of leather on the outside as I recall.....sound, not so much.
